岗位职责与述职

岗位职责通常要包含两部分:“职”和“责”。“职”是指什么工作由本岗位来做;“责”是指本岗位对什么不良影响应该承担责任。“职”和“责”是对等的,有多大的“职”,就有多大的“责”。
对“职”的描述是有技巧的,我们经常在公司里会看到这样的例子:由于临时或特殊情况,部门经理给某员工安排了一项任务,该员工以这不是他的本职工作为由,找各种理由拒绝,或者不拒绝但心怀怨气;另一种情形:部门经理给某位员工增加了一项固定的日常工作,然而工资却不增加,员工心怀怨气。这是谁的错?显然是员工的,因为部门经理给他安排的工作都是在上班时间内可以完成的,并不需要加班。也就是说,员工在工作时间拒绝做事或者对做事心怀怨气,这是每个管理者所不能允许的,也是道德所不允许的。然而,虽然是员工的错,但归根结底是“职”的描述不恰当造成的。
对于“职”的描述,很多公司通常是这样的:先把岗位要做的工作逐条列出,最后一条会是“上级交待的其它工作”。而实际情况呢?员工往往是把前几条背得烂熟而忽略了最后一条,就因为这个小小的忽略,会给今后的工作安排带来障碍,影响员工情绪甚至与主管人员的关系,进而对其它工作造成影响。因此,我建议把最后一条放在第一条,并且可以这样描述:“直接上级交待的任何临时或固定的,且在正常上班时间可以完成的工作。”。由于排在第一条,员工印象深刻,以后再出现上级安排工作时,会首先想到这一条。我在工作中就是这么实践的,并且效果也是令人满意的。
再说说述职。什么是述职?就是员工对照岗位职责,逐条说明自己履行的情况,然后主管人员对其作出评判。这相当于自我评价和自我考核,当然,主管人员肯定事先就要了解员工履职的情况的。述职活动主要有两个目的:一是让员工自己发现不足和让别人指出不足相比,更有改进的动力;二是要定期强化员工对岗位职责各条款(尤其是第一条)的认识,以免出现上面例子中的现象。
