实习地点:十堰市丰融超市
实习目的:通过本次毕业实习,了解和熟悉超市物流,仓储,营销以及管理等相关知识。使学到的计算机,营销渠道管理,数据库,物流,市场营销,经济管理等理论知识跟实践相结合,在实习中检验,提高自己专业能力和技巧。通过本次实习使我能够亲身感受到由一个学生转变到一个职业人的过程。
实习内容:
实习具体过程可以分为三个阶段:学习,成长,相对成熟期三阶段。
第一个阶段,12月16---12月22日的学习期阶段,这一阶段,一边参加培训学习,一边工作。把学习到的知识马上应用于工作,在工作中检验,熟悉,改进,使我提升很快。这一阶段主要学习了接收供应商货物,退货,报损相关流程,学习RF机(无线终端速录机)和无线电子磅称的使用,残损仓和退货仓货物管理,相关单据使用公司泰斯码系统(一种主要使用数据库原理的系统)进行录入保存以及传财务单据等等。
第二个阶段,12月23日---1月5日的成长期。这一阶段主要是通过重复工作进一步熟悉公司相关流程和工作技巧,提高工作效率,同时接受上司布置的一些比较重要工作进行锻炼,比如对制作退货单,报损单等有关单据进行审单,配合商品部进行重点商品盘点等等。
第三个阶段,1月6日—1月28日的相对成熟期。我基本上可以独立完成收货部80%的工作,这个阶段,上司对我比较信赖,可以放手我去做一些相对比较重要的事情。配合总公司对收货部一些工作的改进工作和仓储改造工作,让一个人独立上一个班次等等。这个阶段基本上把工作重心移到早上生鲜的验收,相关单据录入审核以及转送,重点商品管理等等,把相对于一些比较简单如接收供应商商品工作,报损,退货工作移交给新人或是其他员工。
我还没有到超市上班之前,我有一个长辈就跟我说:上班要多做事,少说话!话虽简单,但真正做起来就不简单了。俗话说:做坏人简单,做好人难啊!只要做一件坏事,在别人的眼里,这个人就是坏人!要想在别人眼里改变形象的话,就要做无数的好事,但还不一定能改变。要在众多同事、干部眼里一开始就流下一个好的印象可不是一件简单的事情啊!于是,我制定了以下几大要点:
一、决不破坏超市的规矩。
俗话说:国有国法,家有家规。自然,作为一个单位也有相应的规定了。我们超市制定了很多的规定,比如:不可以串岗、不可以闲谈、不可以把手机带在身上等等。所谓不可以串岗,就是不可以擅自离开自己的岗位。我们每个理货员都有自己的岗位——分属各个货架。比如,我是百货这边的,就不能随便跑到食品那边去,食品上的人就不能随便走到我们百货这边。食品那边比较大,还分三个部分:饮料和冷柜、饼干类、休闲食品。为什么不可以随便串岗呢?其实是这样的:因为经常会有顾客偷东西的。如果我们随便离开自己的岗位,那么这边的货架就没有人看着,东西就很容易少掉!同样,“不可以闲谈”也类似这个原因,如果理货员没事做的时候都在一起闲谈,那么就没人看着货物了,东西少了又是损失!还有,“不可以把手机带在身上”,这个规定看似严格,其实是有其中的原因的。以前超市的同事们上班互相发短信息,不认真上班,没人看着货物。所以,后来经理就规定了:不可以把手机带在身上!可以把手机带来上班,但要放在办公室。对于这个规定,大家还是很理解的,毕竟上班要有上班的样子的,超市的营收和自己的收入有很大的联系的。当然,还有很多的规定,比如:上班不可以抽烟、不可以坐下来等等。所有的规定我基本上都能自觉地遵守的。我认为,这些是最基本的,当然要遵守了。
二、随喊随到。
在超市做仓库管理员,有时还是很忙的。特别是星期
一、星期
二、星期三,这三天是结帐的日子,很多的供货商都在这几天送货,然后顺便结帐。有时候,一连几家供货商送货来,这时候就忙了,有很多货物卸在收货处。仅有几个人在收货处是忙不过来的。既要验货又要把货装走。于是,他们就需要人来帮忙了。我是刚来的,当然不能呆在一边看了,为了表现好一点,我都是很主动地跑过去,把各个柜台的货物分开,并分别送到各个货架附近,再卸下来。如果是一般的货物倒是没什么,但有时候有的商家送的是饮料、酱油、食用油之类的货物就很重了。一箱都是好几瓶!很重的!我们超市进货都是几百箱饮料、几十箱油的,每卸一次都特别累!有时,睡觉到了早上,手膀都疼,还全身没劲!没办法,谁让我是新来的呢?所以,不管有多累的活,我都会很积极很主动地去帮忙。于是乎,我在同事眼里我是个积极的,在干部面前我也给他们留下了好的映像!
三、自己找事情做。
所谓“上货”,是我们常说的话,说通俗点,就是“补货”。货架上的货物被顾客买走了,货架不就空了吗?还卖不卖东西了?这不行,得从仓库把同样的产品拿来补到原来的位子上去。如果超市的顾客很多的话,不能只顾着补货,要看着点的。当然,不是每时每刻都有货上的。有时,货架上的货物都补齐了,不就是没有事做了吗?就站在一个地方看着货架发呆,还是来回来回闲逛?当然不是了!如果没有什么顾客,也没有货要补,在过道里走来走去,被经理看到是不怎么好的,感觉上我没事做,在混时间!老板不会养一些闲人的。老板雇佣你,是要你为他创造财富的,不是养你的。所以,我应该找些事情做一下:擦货架。货架一段时间不擦后,就会有一些灰尘,顾客看到有灰尘的产品,感觉上就像这件产品时间长了、旧的,自然就不会买了。这样不但给顾客流下了个坏映像,而且货物就卖不出去了。谁也不希望东西卖不出去的。其实,擦货架还有个好处:可以坐下来!这个很好,在超市是不可以坐下的,谁能连续站那么长时间啊?所以,在没有什么顾客而且没有货补时,可以擦货架。正是有了以上几点要领,我在超市表现还是相当好的。
在超市里打工我还学到了很多的东西。现在,我们市里的超市越开越多,大家为了吸引更多的顾客,自然价格战就打起来了。有时候,还能看到有别的超市的员工到我们这里来看价格。我们有时候也被经理安排到别的超市去看价格。对于做“间谍”,我还总结了一个经验:要装作是买东西的顾客,而且一定要像!一般超市是不会对真正的顾客有疑心的。最重要的是:不能用笔抄价格!有的超市的员工就在我们这里用笔抄价格!自然,被我们经理请到办公室喝茶是少不了的。
话说回来,商家的恶性竞争对消费者来说是绝对有好处的,但是作为经营者,我们是不愿意看到的!价格低了,利润自然就少了,我们的工资、奖金可都是与这个利润有着直接联系的啊!总的来说,在超市里打工是绝对有收获的。我提前进入了社会,提前了解了社会,对这个社会提前有了认识,我以后在社会上就能少走点弯路。更何况我在接近两个月的时间里还拿了一千多的薪水呢。虽然这一千多不算多少,但是算上学到的东西是不是很值呢?总比天天在家看电视、上网好吧?
实习总结与建议:
一、实习工作的总结
在这段将近2个月的实习时间里,从对超市物流,营销等迷糊的情况下,通过在收货部,由最基础的接受供应商商品到配合总公司对收货部一些工作改进等等相关工作的实践上,使我对超市物流,营销,仓储以及管理相关知识有了相对解和熟悉。现拣一些认识和经验总结如下:
首先,在现在零售业竞争如林的情况下,零售行业在品牌,服务,商品,素质等相持难分高下情况下越来越需要通过成本这一杀手锏,使自己立于不败之地。作为行业老大沃尔玛总裁就宣称,他们最大的优势就是拥有完善先进的超市物流系统。在实习过程中,使我认识到,收货部是超市物流很重要组成部分。收货部工作的好坏直接影响到公司的经营成本,进而影响到公司其他一系列问题。比如,我在初次退货录单中,由于疏忽,把商品数量录错,在返配回配送中心后,又返配回了门店,在商品一来一去的运输过程中,这就增加了公司的运输成本。
其次,超市仓储是一门大学问,比如既要保持商品一定库存量保证卖场不会出现缺货少货,又要防止库存量过大加大仓库压力或是导致商品积压,增加商品因发现不及时出现临期过期等事情发生,这会提高公司损耗率,增加公司运营成本和损失。比如在12月份底商品清场转场工作中,就发现到大量因商品库存量大导致的临期过期和盘点难问题。还有仓储管理上要使商品排放有序,易于识别,方便拿取,保重商品安全不能使商品遭到损害,以及合理利用仓储有限的空间等等。
最后,超市所有部门都是核心部门,各个部门之间,通过分工明确,协调工作,为顾客提供一个高质量服务,完美购物环境体验,最终增加超市营业额。零售行业最终收入来自营业额,这也是提供享受购物环境的物质保障。而每一个部门好坏都最终影响着超市销售状况的好坏。比如,商品首先要通过收货部验收,接受质量好的商品,根据商品条码等相关信息录入系统,为财务和收银等等提供相关信息。其次商品被商品部按照相关知识和规定进行上架排放,同时保障商场卫生等等提供一个舒服购物环境,经营管控部,对商品进行检查,防止商品质量出现问题或是标价出现问题。促销部,根据店总安排,举行一些促销活动,对顾客人流进行引导。顾客购买商品,这时候就是收银部的工作了。如果这中间出现什么问题,就需要客服部进行调节。
二、建议与想法
这次实习使我提升不少,很感谢学校和人人乐提供这样的机会,当然其中也有一些个人想法与建议:
(一)超市的经营管理存在的问题
目前在许多超市的经营管理过程中存在着库存管理方面的诸多问题,严重影响了超市的库存管理实现合理化和盈利能力的提升,必须引以足够重视:
1、商品销售相关信息反馈不及时,预测不准确,导致存货结构、周期不合理,给企业造成了大量多余的物流成本。
2、库存管理随意性大,多数超市的库存管理的技术水平低下,人员素质较低缺乏统一的工作标准和岗位职责。现在许多超市为了降低经营成本,租用的库房陈旧,设施设备简陋,而且许多作业活动由人员手工完成,这样势必造成作业成本增加,货物的损货率上升,库房管理随意性强没有分区分类管理,使得盘点和拣货等作业难度增大,增加了额外的作业费用降低了工作效率。
3、对库存管理的认识不到位,许多超市人认为库房只是一个存货的地方,只要把多余的货物放置在一起就可以了,重视商品的销售和采购而忽视了商品存货对整体营运效果的影响。忽略和浪费了库区资源的充分利用,比如好多商品的流通加工,包装改配等活动没有在库区的空场中进行而是在卖场中进行,大大增加了经营成本。
4、急需加强的员工管理工作。由于大卖场营业面积大,部门众多,所以对员工的管理也相对比较散乱。绝大部分员工为一已私利或工作不认真、不负责任而造成卖场损耗的事已屡见不鲜。据有关数据显示,卖场全部损耗中的88%是由于员工作业错误、员工偷窃或意外损失造成的,7%是顾客偷窃,5%属于厂商偷窃,其中尤其以员工偷窃所遭受的损失最大。以美国大卖场为例,全美全年由于员工偷窃造成的损失高达4000万美元,比顾客偷窃高出5-6
倍。再如台湾省,卖场员工偷窃比率亦占60%之高。这些资料表明,防止损耗应以加强内部管理及员工作业管理为主。
(二)应对措施
首先,加强防损体系建设。美国零售业的防损部产生于70年代。在防损的初期,它的职能和保安类似,主要是保护公司的资产,防止失窃和流失。而随着零售业的不断发展,今天发达国家的防损职能已经扩展到防止公司利润损失的所有领域,包括存货和现金短缺、信用欺诈、费用管理、采购成本、诚信调查、库存控制、生鲜毛利、供应链安全、风险控制、食品安全、高科技产品运用。相比之下,国内零售企业的防损职能还处在初级阶段,还只处在站好岗、看好门的水平,管理层仅意识到损耗就是失窃造成的,于是他们把损耗转嫁到供应商和员工身上,这样做可以获得很好的短期效益,可从长远看损害了供应链关系,导致缺货和采购成本上升;损害了员工关系,导致人才流失,牺牲了顾客服务,可以说是得不偿失。随着国内法制的不断完善,供应商和员工将懂得用法律武器保护自己的利益,如果不加强内部的管理水平,一定会自尝损耗的苦果。
损耗的危害是巨大的,每一位零售企业管理人员都要重视起来。控制损耗没有捷径,只有建立一个科学的防损体系,组建具有职业精神和高素质的防损团队,把“全员防损”纳入到企业文化之中,将防损的职能成为零售业例外的调查者,企业风险的预警者,最终成为企业利润的改善者。这将成为一家零售企业的核心竞争力之一!所以对广大零售企业而言,尽快完善防损体系、建立现代防损制度和建立一个专业和正直的防损队伍就迫在眉睫!
其次,加强超市的库存管理的措施。超市实现合理库存控制是一项系统的工程要求同时解决很多问题,我认为当前应着重对以下几个方面给予关注:
1、订单信息的合理掌控。
超市的库存管理向来就是一个难题,无论是超市还是供货商都花了不少的人力和物力。目前在管理理论中“订单合理化”较好的解决了这个问题。订单合理化,就是先要明确超市的销量通过销量合理预测及控制存量。门店的销售情况是千变万化的。因此,在制作订单时需考虑商品的特价情况、销售的淡旺季、是否有调价等因素的发生。另外,如果供应商不能及时完整地履行订单,必然造成门店的缺货,造成脱销,最终影响的是公司的销售,所以订单科室也需要对供应商予以有效的管控,并与其建立良好的合作关系,从而促进供应商对订单的履行。
2、库存商品的分类管理。
要实行“周转快的商品分散保管,周转慢的商品尽量集中保管的原则,以压缩流通环节库存,有效利用保管面积,简化库存管理。在库存量控制中,应根据商品销售额与品种数之间的不均衡性,将配送中心里的商品分为A、B、C三类。通常在配送中心,A类商品的销售额占总销售额的70%—75%左右,品种数占总品种数的5%—10%左右;B类商品的销售额则占10%—20%左右;而C类商品的销售额占5%—10%左右;品种数占5%—10%左右。对于A类商品,应重点精心管理和养护以保证其质量,尤其要经常检查其库存;对C类商品,一般应尽可能减少日常管理工作,以减少管理成本,但可适当增大订购量和库存量;对B类商品的库存管理,原则上介于A、C两者之间。采用此种管理方法,能突出重点,兼顾一般,减少管理成本和库存量,消除库存积压和断货现象,提高经济效益和服务水平。
3、科学及时的盘点。
超市存货管理主要包括仓库管理和盘点作业。仓库管理是指商品储存空间的管理。盘点则指对库存商品的清点和核查。目前由于我国商品配送能力有限,门店实施无仓库经营较困难,许多超市门店要么设置内仓要么将货架加高,将上层作为储存空间,保持一定商品储备,以保证门店正常销售。通过盘点作业,又可以及时计算出店铺真实的存货、费用率、毛利率、货损率等经营指标,便于门店经营决策和业绩考核。因此,仓库管理与盘点作业是相辅相成的,科学、合理、安全而卫生的仓库管理,不但可方便盘点作业,而且可减少库存费用及损坏,及时准确的盘点又可科学地控制库存,发现问题并及时处理。
4、加强员工管理工作。
员工偷窃与顾客偷窃是有区别的,顾客偷窃往往是直接拿取商品而不结账。而员工偷窃则有多种表现形态,如内部勾结,监守自盗,直接拿取货款,利用上下班或夜间工作直接拿取商品等,使用人防不胜防。比如某外资超市在上海的一家大卖场,家电部的几位资深员工利用他们对卖场地理环境的熟悉,内外勾结、监守自盗时间长达半年之久,给这家大卖场造成高达几十万元的经济损失。首先,要针对员工偷窃行为制定专门的处罚办法,并公布于众,严格执行。其次,严格要求员工上下班时从规定的通道出入,并自觉接受卖场保安人员的检查,员工所携带的皮包不得带入卖场或作业现场,应暂存放在指定地点。最后,对员工在上下班期间购物情况要严格规定,禁止员工在上班时间去购物或预留商品。员工在休息时间所购商品应有发票和收银条,以备保安人员或验收人员检查。
5、加强员工作业管理。
虽然现在的大卖场都是现代化的管理设施,但它始终具备服务性待业的基本特征--员工是企业灵魂。因此,应加强对员工作业的管理,规范员工作业的流程,尽可能把员工在作业过程中造成的损耗降到最低。
实习体会:
这次毕业实习,使我受益匪浅,有很多收获和体会:
一、心态上调整的体会收获。
学校人向社会人转变,在学校接受了16年的教育,真正的和社会接触并不是太多,而这次毕业实习,则是由学校人走向社会人一个缓冲阶段。在这个过程中最需要调整的就是心态。我们并不是什么天之骄子,也没有什么可以值得炫耀的资本,而从学校走出就直接到一个公司最基层上班,接受公司严格的规章制度约束,以及体力,心力上等等的挑战,当然会使很多同学落差很大。这中间最大的挑战就是我们自己心理上的调整。要有一切归零心态,从零开始,我们不可以改变环境,只有改变自己来适应这个环境。
二、相关知识上的收获。
我由一个不熟悉超市物流,仓储,营销,管理等等,到对这些相关知识的了解熟悉。以及与自己相关知识的进一步学习加强,如数据库,管理学,物流学,计算机,财务会计,营销渠道管理等等。很多工作都是一项需要挑战一个人综合能力的,在工作中,我认识到了自身知识不足和优势,这促使我改进和加强。
三、人生目标感的清晰。
通过这次实习,我自身其他各方面都有所提升,如交际,口才,做事情,心理等等,但是最大的收获,是让我认清了我自己身上的优势和不足,以及如何去规划自己的时间,工作,生活,使我的许多目标变的清晰。
实习这两个多月的确有点累,不过也正好让我养成了一种良好的作息习惯,它让我更充实,更丰富。这就是两个多月实习的收获吧,但愿有更多的收获伴着我,走向未知的将来。
总之,这次实习为我提供了一次很重要的学习机会,从书本到现实,为我将来走上工作岗位打下了坚实的基础。从实践操作中,我总结出一些属于自己的实践经验,社会是不会要一个一无是处的人的。作为一名即将踏上社会和走向工作岗位的大学生,我现在要做的就是吸取知识,提高自身的综合素质,锻炼自己的表达能力、动手能力和团队合作能力,努力让自己成为一名受企业欢迎和重视的人才,成为一名优秀的管理型人才,我要做到,我也一定能够做到!
