如何当好副校长,这是每位副校长都无法回避却不得不面对的问题。目前,作为副校长普遍存在着这样的思想:想说不能说、说了怕说多、说了不顶用;想干、能干却不能干,干了怕过站,怕校长有意见;做事不做主、做主心没谱、权在校长手;开会走过场、点头念赞经、团结份量重;遇事赶紧躲、责任别找我、去找校长说;让干我就干,什么也不管、有事问下边。究其原因,有些副校长位置摆不正,角色意识不强,不知道该做什么,怎么做,做到什么程度。

其实,副校长既是校长的助手,又是分管工作范围的指挥员,承上启下,地位十分重要。副校长能否根据一定岗位的要求“准确就位”演好合适地角色,不仅影响到班子的团结,能否发挥班子的整体功能,而且对学校管理整体效率的高低起着重要作用。那么作为一名副校长应该如何扮演好自己“兵头将尾”的角色呢? 我个人认为,作为一名出色的副校长就要作到:揽事不揽权;做事不争功;到位不越位;用权不越权;陪同不炫耀;上下要搭桥。这样才能当好副校长,才能让遗憾远离身边,让合作走到中间。否则,就是失败的副校长。

一、摆正位置,正确认识副校长的地位和作用

相当一部分老师认为副校长是袜子变手套,位置上升了作用减小了。对于一个学校来说,上有校长总揽全局,下有各科室主任及科室人员做具体工作,副校长只不过是个摆设,有其职位,却无其实权。这些错误的说法,折射出一些人对副校长地位和作用理解上的偏差,认识上的错位。其实,“物以类聚,人以群居”。说明人生存的基本就是结群,每个人都在为别人做事的同时,也都在享受他人给予自己的那一份,权利与义务是统一的。正、副校长的设置本身就是工作的需要,是为达到某种目标所进行的合作与分工。所以,做好副校长的关键是摆正位置,正确认识副校长的地位和作用,调整心态,以积极的态度配合主官的工作,而不是时时比较我如何如何,对方如何不行。华尔街老板对副手有一个标准:“你要站起来比他高,但是你要弯腰行动,让任何人看不出你比他高。”这也许是当好副校长的诀窍,或许这样才能协助校长把事情做好。

二、当好参谋,发挥“清醒剂”作用

善做“外脑”,当好参谋。要想当好校长的“外脑”,就要发挥聪明才智,并懂得在合适的时机将你建议的发明权免费提供给校长,这样做的副校长就可能成为校长的“外脑”。因为,校长要观全局,理思路,定决策,抓建设,不可能事事正确,做副校长就要多替校长思考问题,时时提醒校长,纠正校长的错误。他考虑正面,你考虑反面,并且要想得多些,把问题看得更深远,甚至提出相反的意见,并把自己的意见用合适的方法充分表达出来。比如,选择大家心情好的时候说,开会的间隙时候说,聊天扯家常时说等等。如果对校长的任何意见都表示赞同,就失去了副校长的意义。当然,在学校以及相当一些单位之中,对一把手点头的人太多,说什么都竖大拇指,决策英明,方法高,错误的决策也不说。出了错误,有了问题,拍头动腿,我当初怎么没想到呢。所以,副校长就像“清醒剂”时不时给主官注射一只。

三、添空补缺,发挥“粘合剂”的作用

当副校长除了把分管的工作抓好,还要善于添空补缺,发挥“粘合剂”的作用。人无完人,校长也一样。副校长尽可能朝校长能力的短处方向发展,以弥补校长的短处,这样才会形成优势互补,水乳交融的上下级关系,起到“粘合剂”的作用。如果副校长一味朝校长长处的方向发展,可能形成一种“竞争”关系。比如,某校长业务能力的精通,其副校长的业务能力也不错,那么,校长非但不会欣赏副校长的业务能力,反而可能挑出副校长业务中的错误。反之,如果副校长的管理一流,那么,校长一定会欣赏副校长的管理方法。做副校长还要善于补缺,校长事情多,有些事情想不到,这时提醒校长哪些事该做了或者副校长代替校长把事情完成,事后向校长汇报。校长临时不在时,根据上级和校长的指定履行校长职责。真正做到添空准确、到位、及时;把缺口粘得住,粘得牢。

四、承担责任,发挥“镇定剂”作用

1、进入角色,处理好“兵头将尾”的关系:作为战斗员,应做到安排工作让校长放心,完成工作让校长满意,同时,作为指挥员,应做好管理协调工作,使教工工作上支持,行动上合拍,感情上沟通,形成合力,完成任务;

2、履行职责,处理好上传下达的关系:副校长的双重身份决定了他在履行了职责的时候必须当好中介,履行上情下达和下情上达双重职能,促进整体工作的和谐,达到工作上的支持、目标上的认同、行为的顺应、感情上的共鸣;

答:当我的意见与校长的意见不一致时,我将本着“服从不盲从,搭台不拆台”的原则来理智地处理,做到三点:

一、充分表述,二、模范执行,三、反馈调整。具体如下:

1、充分表述:在有理有据的前提下,选择恰当的时间、地点、场合,按组织程序向校长充分表述自己的看法和想法,提出自己的思路,争取校长的理解与采纳,同时态度诚恳,做到良药不苦口,忠言不逆耳;

2、模范执行:当自己的意见不被采纳时,则本着“求同存异”的原则,模范执行校长的决定,并在工作中努力去适应、理解、配合校长的想法,做好工作;

三、反馈调整,“智者千虑,必有一失”,当校长的决定在实践确实有失误时,则将情况如实反馈给校长,并继续向校长提出合理化的建议,真诚地表达自己的想法,争取校长的最终理解,同时默默无闻地做好补救工作,全力维护校长的权威。

四、你作为副校长,怎样调动中层干部的工作积极性?

答:我认为:作为副校长,要调动中层干部的工作积极性,必须做到“四心”:即关心、放心、宽心和公心。

1、关心,建立管理亲和力:不摆架子,主动关心中层干部的工作,消除和中层干部之间的距离,在管理亲和力中建立工作和谐感;

2、放心,建立工作信任感:充分相信中层干部的工作能力,在交待大原则的前提下,给足工作空间,让他们充分发挥工作自主性与创造性,实现工作价值,不横加干涉,说长道短;

3、宽心,建立工作安全感:一是切实为中层解决工作中的具体困难,让他们产生安全感,二是在他们工作中出现失误时,更要给足安全感,要体谅他们工作的具体处境,主动检讨自己在管理和指导上的疏忽,然后和他们一起总结失误原因,指明弥补措施,为他们下一步工作加油鼓劲;

四、公心,提高评价公正性:本着“大声表扬,小声建议”的原则,在对上对下的各种场合评价他们的工作都要充分肯定成绩,阐述他们劳动的价值,给他们一个客观公正的评价反馈。只要在和中层干部的磨合中做到以上“四心”,我相信中层干部会有工作积极性的。

五、你认为副校长应具备什么素质?

答:我认为一个合格的副校长应具备三大素质:一是个人魅力,二是管理水平,三是创新能力。

1、个人魅力,个人魅力由“德、才、体”三部分构成,作为副校长,应有较高的思想境界,具有大局意识,办事公正,同时,“打铁还需本身硬”,知识结构合理,能体现“多能一专”,在专业上不会闹出“瞎子牵瞎子”的笑话,最后,还要有健康的体魄,充沛的精力,来适应纷繁复杂的工作;

2、管理水平,能适应副校长双重身分的特点,在管理上既当战斗员,又当指挥员,具有一定的沟通能力和协调能力。

3、创新能力,在工作中能因地制宜,因时制宜,捕捉恰当的切入点,进行创造性的工作,不但能抓工作,而且还能创造性地抓出特色化的工作。

六、假如你分管教育科研工作,你将怎样抓好这项工作?

答:假如我分管教育科研工作,我将从四个方面去抓好这项工作:一抓氛围,二抓规划,三抓实施,四抓激励。

1、抓氛围:意识决定行为,只有让广大教师在科研问题上“心动”才会有“行动”,通过听讲座、看录像、作讨论、写体会等多种形式让教师接受“科研兴校”的观点,营造科研氛围,为实施科研打基础。

2、抓规划:将教育形势与学校实际结合起来,科学拟定学校教育科研实施长期、中期与短期规划,做到长计划,短安排,避免教育科研的盲目性。

3、抓实施,作为副校长应组织教导处作好教育科研的过程管理,作好教师培训及实验指导,督促实验的各个环节落到实处,保证实施顺利,为科研的成功提供保障。

4、抓激励,作为副校长应在教育科研激励机制上的拟定与实施上起着重要作用,在教育科研上体现“干和不干不一样,干好和干差不一样”,发挥科研机制为教育科研的前进的推动作用。

七、你将怎样对待校长工作中的失误?

答:俗话说:“智者千虑,必有一失”,校长是人不是神,在工作中出现失误是难免的,作为副校长,我在这个时候,主要做两件事:一是主动承担过错,二是及时弥补过错。主动承担过错的原因有三点:一是本能反映,校长是脑,副校长是手,砖头掉下来,手肯定会本能地去保护大脑的;二是大局趋使,校长是学校的统帅,统揽学校全局,副校长承担过错的目的就是保护校长的威信,让他能更为顺利地主持学校大局工作,所以,为了学校全局利益,副校长受点委屈,值!三是职责所在,校长工作失误,副校长肯定在建议与促进方面不太得力,所以承担责任也不为过。在弥补工作失误的时候,不能张扬,更不得乱发议论,显示其能。总之,善待校长的过错,是副校长为了维护学校大局的一个明智之举。

八、你如果分管德育,你将怎样开展工作?

答:如果我分管学校德育,我将这样开展工作:

1、把握一个纲:按中国德育纲要的精神开展工作;

2、联系一个情,即将纲要精神与校情联系起来,适合学校的实际、教师的实际及学生的实际,避免纲纲校脱节;

3、拟定一个题,结合学校实际,在广泛征求意见的前提下,拟定具时代特色和学校个性的德育专题,统领学校德育工作;

答:在竞选副校长职务上,我有三点基础:

1、真诚从教的专业思想:爱教育才会爱教育管理,我对教育的爱是发自内心的:在当教师的五年里,我只获了8项奖,当中层干部的六年,我却获了50余项大奖,我献身教育的热情与日俱增。

2、全面和谐的综合素质:在“多能一专型”教师和“骨干教师型”行政方面均取得了不错的成绩,并且一直活跃在教育系统“演讲、唱歌、舞蹈、文学创作”等领域,个人综合素质更能适应新课改下的教育管理。

3、开拓进取的创新精神:我做事不喜欢随波逐流,也不喜欢默守陈规,喜欢“吃第一个螃蟹”,在黄沙推出的“科技创新”与“教育科研”两大品牌均取得了空前的成功:前者连续四年代表重庆赛区参加全国大赛,另外,**小学是我的母校,没有哪个学生不想回报母校的,这种爱会变成力量,把工作干得更好。

十、你将怎样协调和处理好与其他副校长与其它部门的工作配合?

答:在和其副校长与其它部门的协调中,我应做到以下三点:

1、树立一个整体观念。

2、处理三个结合点:职责上分,思想上合;制度上分,关系上合;工作上分,目标上合。

3、加强优势互补,做到全局一盘棋。

十一、你认为副校长的管理,除了权力因素外,还有哪些非权力因素?

答:我认为,副校长的非权力因素主要表现在三个方面:道德品质、知识才干和真挚情感。

1、道德品质,作为副校长,具有高尚的道德情操、优良的生活及工作作风,就会散发出独特的人格魅力,让领导赏识、教工敬佩,产生较好的管理影响力;

2、知识才干,作为副校长,要有合理的知识结构,称得上是“多能一专”型教师,“骨干教师型”干部,同时,创新意识强,工作能推陈出新,在管理中让人觉得有信赖感;

3、真挚情感,副校长要和教工交朋友,管理要有亲和力,通过真挚的情感缩短人与人之间的距离,提高管理的吸收力。总之,非权力因素在整个管理中占有十分重要的地位,作为副校长应合理使用非权力因素,将管理工作干得更好。
