凭借精益生产法成为全球企业楷模的丰田公司,几乎是一夜之间从企业神坛跌落至人间炼狱。从“踏板门”、“脚垫门”、“刹车门”直至“跑偏门”,目前在全球范围内召回的丰田汽车数量达850万辆,已超过丰田2009年781万辆的全球总销量。据相关测算此次大面积、高频率的召回将对丰田公司造成20亿美元的损失,使日本的GDP下降0.12 %。故而业界称之“引起了一次全球性的震荡”。
此次引发丰田危机的油门踏板由美国CTS公司供应。全球化生产的显著特征就是制造外包和供应链拓展。这种基于比较优势的生产模式在降低成本的同时,大大增加了质量控制的难度。
为快速扩张,丰田借助零部件通用化来推动上下游配套企业削减成本,提高供应能力。模块化生产可能是引发大规模召回的原因之一,一旦某一模块出现问题,必将导致大批量召回。为降低成本,实施零部件通用化,丰田一度将车门扶手由原来的35种减至3种。另外,将零配件委托海外厂商生产,并不断压缩零配件的采购成本,以及把部件设计开发和实证试验阶段必要的程序加以简化,这也成为另一个“元凶”。据悉,丰田公司在2008年12月通知其零部件供应商2013年年底前将包括底盘、引擎、电路设备等多种汽车零部件的采购价格下调30%,以进一步降低新款车型的价格。问题:

答:1)集中化生产问题。集中化生产主要是找到合适的工厂和产品,生产能够满足整个市场需要的产品。解决这个问题需要大量的调查和详细的系统分析,一般而言,集中化生产主要安排在劳动力成本低的国家,但我们应根据产品的特性来安排设计、组装、运输及其库存问题,集中生产并不是所有的生产流程都在一个国家。(2)结构的管理问题。全球供应链使得企业结构系统更加的复杂,给管理者带来了更具挑战性的问题。企业的核心竞争力在什么地方,哪些部分需要我们外包,哪些地方需要设立配送中心,库存需要如何控制、设立怎样的全球化信息系统等都需要管理者拿出更新颖,灵活的解决方案。(3)解决本土化问题。不同国家(地区)的文化、消费习惯等都有很大的差别,许多产品不能够都是标准化的大批量生产,这就需要我们在集中化生产的基础上运用延迟处理和本土化改革。
