你们好！离职是我深思熟虑后的决定，本人是2010年大学毕业后应聘进入公司的，到目前为止也将近两年时间了，在此期间让我学会了如何把理论的东西结合到实践当中，特别是相对于学管理学的我来说意义重大。从我工作开始，幸运的我才工作半年就成了基层领导了，任广西组的代理组长，这里我非常感谢我的上级傅轶和时任的蔣老师，是他们对我的信任让我从一个毛头书生成为一名基层管理人员。作为一名基层管理人员，我深知道业务知识的重要性，前期的三个月魔鬼培训恰好给我提供了良好的基础，这里同样也感谢任安民同事。刚接手的时候很多问题悬浮在我脑海里，例如该如何树立威信、如何打好群众基础、如何提高团队凝聚力、如何把我管理知识用上、如何配合销售做好客服工作等等，我是很想把工作做好的，但是出于公司方面的原因和自身的原因那种奋进的工作激情和成长的渴望慢慢的被消磨。我们先谈谈公司的事，刚进公司时张总就给出了一个概念，检验行业中国的市场份额1亿到2亿，现在竞争的对手越来越多，瓜分这份蛋糕的对手也更多，两年的实践证明达安没有占到很大的便宜，而且很多地方的实验室都是亏损的，可想而知，作为基层的员工来说，公司的不景气给我们的打击是有的，往后的说公司转型不成功很多人都会面临失业。从公司的层面考虑，公司是以盈利为目的的组织，就算是国企，但是国家往后的政策依然是公平原则适者生存，这样公司为了生存只能赚更多的钱，把更多的钱投入可再生的业务上，公司赚钱了接着我们基层员工才有进一步发展的机会。公司今年的政策导向是大众健康和社区服务，意思是每个人都可以随时随地享受公司提供的健康服务包，当然针对的是中高端人群，广西市场估计难达成，公司的政策导向和可再生的投资方向务必会给基层员工的关怀少很多，基层员工的激励归根结底是物质激励，但是目前公司是不可能提供的，估计也是造成员工离职的重要原因之一。再说管理方面上的一些表现，公司的文化和愿景是很健康很富有意义的，严格意义上说是公司长远发展百年企业的根本，更是一种灵魂性的东西，而张总就是一名传道者，把这些东西灌输到员工的骨髓里。在公司呆了快两年了，公司的八大纲领和十大注意我基本上都忘记完了，不是说我记性不好，而是反应出我上级基本都没有这种意识，再往上想，领导也不一定记得。其实也可以想象成是社会本质就是这样，它就是形式上的东西，谈多没用，关键还是领导的看法，我不懂是不是管理上的缺陷还是我太过于书生意气了。进公司以后我就一直呆在物流支持部，其实我原本的想法是去做销售的，因为锻炼人有激情，呆这个部门我也换了三个领导了，都是良师益友，让我学到很多东西，非常感谢各位领导。根据公司的设想，以后物流支持部肯定会发展成为快递服务的形式，业务跟上来了网状的物流服务肯定会实现的，不过广西发展起来的可能性不大。谈谈广西的情况，广西市场我们有先入为主的优势，但是达安在广西的口碑很差，现在才慢慢的修复了一些，目前广西客户不断流失，特别严重的是南宁市场，说白了就是竞争不过金域，广西业务员水平有限，公司给的力度不够。客服人员由原来的没有到成型再到现在的没有，这是无法避免的，因为这是双向选择。我再想谈谈关于部门建设的问题，我觉得目前物流支持部存在许多共性问题，例如混日子、离职、流动性大、员工情绪低落、收入低、主观决策、流程多、办事效率低等等，造成这样的结果不是部门本身，原因前面也提到了是公司层面的。要改变现状我觉得要做好几点：第一、公司层面上的培训机制成长机制到位，我觉得公司可以多增加思想的培训机会，关注员工的成长，最好能聘请资历高的管理层给优秀员工灌输知识，当然管理层需要更丰富的知识和对企业理解更深刻的认识并在言行中表露出来，这种机制是至上而下的，类似传道精神。第二、部门的管理系统结构需要调整，目前已经调整了，我希望这种调整是建立在能提高工作效率的基层上的，信息的传达的自上而下的，问题解决的思路也是有层次感的，避免越级指挥和越级汇报，因为你一旦插手后面就会形成一种恶性的混乱，很多制度流程就很难执行下来，问题一旦出现责任就难以区分，而且容易把人架空和让领导很累很多琐事。同时这种结构我希望是闭环性的，既做任何事情都要有相应的监督考核机制；第三、人才的选拔要合适，领导者担当的不仅仅是负责任和业务上的能力，更多的是起到带头表率的作用，这里我指的是他的言行一定要保持与上级领导或者公司的一致，不能有其它的不良言行，部门在这一块做得不够严谨，对一些细小的言行放任，后果大家可想而知。其实我写那么多，也是对公司两年多来的认识，希望能给领导的管理提供点参考，可能我的水平不够专业，但是却是我的真实想法。选择是双向的，我个人原因我觉得我需要更的锻炼更多的成长更多的失败，我会把广西这边事情交接完后离职，现有人员的离职我会从新招人顶替。
