一个真正成功的领导者,一个真正伟大的领导者,一种真正蕴含了巨大力量与意义的领导艺术,不是来自某一个人的突发奇想,而是来自他长久的、潜心的、全力以赴与义无反顾的实践。曾国藩领导艺术就是曾国藩长期领导实践的艺术,是他将理想、思想、理念、追求运用到具体的实践中去的艺术,是他组织追随者、团结追随者、指挥追随者向着共同目标前进的艺术。

有人会问:“既然这是一本研究曾国藩领导艺术的书,那么,我们可以从中获得什么样的启发与帮助呢?”

一、政治素质是领导者的核心领导素质和灵魂

政治素质是社会的政治理想、政治信念、政治态度和政治立场在人的心理中形成的并通过言行表现出来内在品质,是人的综合素质的核心。人的政治素质的高低是社会政治文明发展水平的重要标志,政治素质主要包括政治理论知识、政治心理、政治价值观和政治信仰。领导者的政治素质是指作为一个政治角色的领导者对政治尤其是对自己所承担的政治权力和政治义务的理解、把握、反应以及见诸于行动等情况的总和,是领导者长期在政治关系和政治生活中接受培养、熏陶以及对特定政治事件的感受中形成的个体特质。

(一)、坚定正确的政治方向

政治方向,对于领导来说,是最基本的。领导者的政治方向,必须是明确的,坚定的,这是关系到党和国家命运的大问题。领导者政治方向的坚定性,是以对共产主义目标的科学理解为基础的。领导者应把远大的政治目标同现实具体目标统一起来,把社会主义初级阶段历史任务与实现共产主义联系起来。政治方向是通过路线、方针、政策来体现的,它以一定历史时期内的客观事实为依据、以科学理论为指导、以整体利益为目的,代表了全局意志和愿望,具有突出的群众性和应用性。

在市场经济环境下,解决复杂多变的国际环境、国家间的合作与冲突、改革开放带来的新问题等等都需要有正确的政治方向。而这些政治经济活动中,以领导者为决策执行者的社会单元都是重要的参与者。因此,领导者拥有坚定正确的政治方向,能充分发挥社会单元的主动性和创造性,齐心协力推动全局向既定目标前进。

(二)、讲正确的政治立场

政治立场,也就是我们在社会生活中,观察事物和处理问题应处于何种地位、持何种态度、维护谁的利益。基

于这一政治立场,领导者必须坚定地站在当和国家民族根本利益的立场上。无论在什么情况下,都要把党的利益、国家的利益、置于高于一切的位置。

(三)、具高度的政治敏锐性

政治敏锐性,也是一种政治鉴别力,是一种有着更高时效要求的政治鉴别力,不仅要求能透过表象,识别本质的鉴别力,还要求能及时敏锐捕捉和断定政治是非的能力。保持高度的政治敏锐性,能及时从一些萌芽状态的问题中,发现和确定其趋势、走向、性质,从而有针对性地采取有效措施。国际、国内政治的发展变化直接影响着企业单位的发展和未来,作为领导者,应当保持高度的政治敏锐性,跟紧和把握风云变幻的国际、国内形势,正确的作出企业的经营决策,并且学会运用政治军事策略在激烈的全球市场竞争中攻守自如、收放自如。

二、知识素质是领导者成功的基石

知识是与实践密切联系的概念,是人们在改造世界的实践中获得的认识与经验的总和,包括感性知识和理性知识。一个现代领导者在知识素质结构上应当有更高的要求,这是由其复杂的内外部结构所决定的。领导者的知识素质是构成领导活动中不可缺少的因素,在关键时刻,领导干部的知识储备的数量和质量。作为领导干部应该有渊博的知识和丰厚的文化底蕴,除了要掌握与自己本职工作相关的业务知识以及现代的思维知识之外还要掌握一定的历史知识和法律知识。总之,我们的干部必须具备复合型人才的要求。

(一)、精通管理知识

领导者应掌握管理的基本原理方法及有关专业管理知识,掌握经济理论、市场营销理论,具有统计学、经济法、财政金融等方面的基本知识,了解国内外现今理论的发展方向。领导者对管理知识不能只是一般了解,至少要掌握,这样才能更好担当起领导的角色。掌握精通不仅是书本的内容,还应是建立在实践经验融会贯通。

(二)、具一定社会科学知识

领导者为了做好领导工作,当然是知识面越宽越好。一般说来,还应具有人才学、心理学、社会科学等方面的知识。这样才能用这些知识指导自己的工作,在调动组织员工的工作积极性,协调好组织内部的关系,建设和谐内部人员,形成良好的文化范围。

三、能力素质是领导者的领导素质中所有能动成份的精华聚合俗话说,“兵熊熊一个,将熊熊一窝”,这是对领导能力素质的最好诠释。能力素质是指所有领导素质在行动层次上释放能量时所赖以进行的行为机能的总和,是领导者素质中所有能动成份的精华聚合。能力素质事关领导者行为的质量和效果,事关领导者的作用、成就、贡献、和价值的大小,事关领导活动的成败。

(一)、分析判断与决策能力

决策是为了达到一个既定的目标,提出的若干方案,并从中选择一个方案的分析判断过程。若决策的目标是模糊的,甚至是模棱两可的,则无法以目标为标准来评价方案,决策贯穿于管理的过程决定了管理活动的成败。作出决策,领导者都必须在错综复杂的内外因素中透过现象看清问题的矛盾,运用严密的逻辑思维的方法进行分析,从而做出正确的决策以实现目标。因而,改进管理决策提高决策水平,应当是一个成功的领导者经常注意的重要问题之一。

(二)、组织指挥与控制能力

组织指挥与控制能力是领导进行管理工作的日常的重要职能。领导者应根据组织的实际情况设计符合组织结构,善于运用组织的力量,指挥与协调企业的人力、财力,发现运行中存在的问题,通过指导采取控制等措施解决问题,已达到工作效果,提高运行的效能。

(三)、知人善用的能力

在企业管理基本完善的情况下人是最具有能动性的资源。一个组织能否兴旺发展、能否选拨培养运用一环扣着一环,而发现人才、培养人才、使用人才都要求领导人具有知人善任的能力。千里马常有,而伯乐不常有,就说明

了领导者知人善任的重要性。

四、良好的心理素质和身体素质是领导者的必备条件

领导者都肩负着复杂、繁重的工作任务,因此,只有具备良好的心理和身体素质,才能担负其重任。

(一)、成熟的心理素质

领导工作复杂紧张,没有稳定的情绪,成熟的新浪,很难干好领导工作,对于大是大非的冲击,自己的付出和效益有心理平衡感,心理容量要大,在众人面前能自觉的控制行为。一不要有攀比心态。一些领导干部不能正确对待先富与后富的关系,滋长了一种盲目的攀比心理。有的与个体户、大款、大腕比,甚至与某些搞以权谋私等不正之风的人相比,总觉得自己在物质利益上吃亏了。二不要有补偿心态。现实中,领导干部随着职务的变动,权力增大,头上的“桂冠”多了,听到的恭维声、赞扬声就会逐渐增多,如果不经常提醒自己,不从严要求自己,就很容易沉醉于鲜花和掌声之中,轻则刚愎自用,重则居功自傲.(二)、健康的体魄

身体健康是每位领导者必须具备的条件,领导工作非常繁重,如果没有健康的体魄,即使有好的思想,科学的思维,恐怕只会觉得力不从心,无法发挥领导才能,更无法完成工作任务,所以首先要有个好的心态,然后就是要均衡自己的饮食,再就是要做适当的运动,最后就是要保证高质量的睡眠.这几个方面说起来容易,但坚持做下来并不是很容易,所以还要时刻树立健康的意识,一年至少一次全面体检.

政治、知识、能力、心理和身体素质是我们现代领导者所应具备的基本素质,但要成为一个成功的领导者,还需要在具体工作实践中将这些素质转化为实实在在的领导能力,素质只是代表一种潜力,真正的领导工作是基于领导素质,蕴含着领导方法、技巧和经验。

领导,这个词一听就让人心生向往,这是一个好职业,不仅收入高,而且社会地位也比较高,可是,这也是大多数人肤浅的认识,他们只看到了表面的东西,如果认真研究一下,你就会发现,原来领导不是那么好当的,不是每一个人都有能力做的,我说的意思是做一个好领导者,而不是做一个毫无作为的领导者。我认为作为一个成功的领导者,必须具备一下几方面的素质。

第一,渊博的知识。但凡一个成功的人士,大都是满腹经纶,学富五车,这是必须的,因为,在任何时代,在任何环境下,领导者都要知道大局与形势,没有渊博的知识是不行的。举个例子,就说我们看开国领导人,伟大主席毛泽东,我们都知道,毛主席一生的决策很少失误,那是什么原因呢,是因为主席饱读诗书,知识渊博,计谋策略运用娴熟。

第二,良好的个人素养。领导的威信,是从领导者的个人魅力中建立的,现在的很多领导者个人素质真的不敢让人恭维,特别是一些行政单位的领导,那作风,那说话的腔调,那不像领导,有时候更像个混混。离题了,言归正传,好的领导者,办事果断,作风正派,毅力坚定,不打官腔,平易近人。而魅力的培养,多半来自对生活的体验,对生命的态度。要提高个人素质,论语这本书是很值得看一看,读一读的。

第三,良好的交际和沟通能力。领导者每天都要面对不同的人,不同的事,所以处理问题,在不违背原则的前提下,就应该做到面面俱到,八面玲珑,这绝对不是贬义的。大多数人都认为太圆滑了,就是不诚实,不厚道,其实这是一种认识的误区。周总理,就是一个典范,可是谁能说总理不诚实正直呢。

第四,优秀的管理能力。作为领导者,所在的机构比较庞大,只有有优秀的管理能力,才能做到有条不紊,所以,领导者一定要加强这方面的学习。

第五,要有处变不惊的能力。有一句古语对成功的政客做了很好的概括,说的是“心有惊雷而面如平湖”,这说的实在精彩。是的,作为一个成功的领导者,怎么能让别人随随便便就看出自己的情绪变化呢,这对自己也是对组织极为不利的。所以,无论遇到什么问题,成功的领导者,都要做到处变不惊,方能赢得胜利。

如何做一个真正的领导者

很多人想通过向他人传导焦虑来激励他们。为人父母者经常用这招,经理人和企业领导者也经常这样做。他们为员工的糟糕表现感到焦虑,然后又把这种焦虑感传导给员工。这样,所有人都紧张和焦虑起来了。

把你的焦虑情绪传递给员工,只能推动他们去完成你想让他们完成的任务,却不能帮他们发挥出自身的最佳水平。以下方法有助于带领员工走出平庸,迈向成功。

1、听取员工意见

优秀的领导者会不断向直属部下寻求有创意的意见。这一做法不但对发展公司业务有利,而且还能很好地调动双方进行沟通的积极性。

优秀的领导者善于问问题。他会问,“如何让顾客在我们这的购物经历,跟他们在我们的竞争对手那购物的感受有根本性的不同?如何能让我们的员工和顾客像朋友一样相处,从而吸引顾客在我们这里购买更多的商品?对记住顾客名字的员工我们应该如何进行奖励?有哪些方法可以鼓舞团队士气,激励他们去争取更好的销售业绩?我们的员工会一起讨论如何打造长期客户吗?在这方面你的看法是什么?”

调动员工积极性技巧的高低跟你问问题的质量直接相关。优秀的领导者关注那些可以改变结果的问题。

2、不给员工施压

大部分经理人都试图通过夸大不利情形来刺激员工。首先,他们会描述无法完成预定目标的惨境,有意让员工感到难过;然后,把这种难过情绪作为负面动力来调动整个团队的积极性。这样做是没有用的。因团队目标可能无法完成而感到有压力不等于在乎这些目标。在有些情况下,施加压力并不是一种有效的激励措施。

没有人在面对压力或是感到紧张时可以表现得很好,领导者也是这样。人在倍感压力和紧张的时候,只能集中一小部分精力。如果你最钟爱的球队在踢球,你是希望看到紧张的队员在比赛的最后时刻通过罚球或远射得分呢,还是希望看到队员自信、冷静地应对挑战,步步为营呢?

大部分人把压力当作“真正在乎”目标实现的一种表现。但是,那不是在乎,只是紧张而已。紧张会让员工表现得更加糟糕。而真正的在乎会让员工表现得更好。所以,明白二者的区别对经理人很重要。它们是最为不同的两种状态了。如果你在乎,你不会感到紧张,你会集中精力,调动你所有的资源,发挥出你心态平静、全神贯注时所能调动的全部力量。人在身心放松、精力集中的时侯表现最好。

3、管理约定而不是管人

聪明的领导者富有同情心,他们总是试着去理解员工的感受。但他们不会试图去约束这些情感,而是通过和员工达成的约定对员工进行管理。

领导者会就某些事宜和团队成员进行约定,并让员工在独立思考后决定是否同意遵守这些约定。在此期间,经理人和员工的所有对话,都是本着尊重员工的原则进行的。不存在员工屈从于经理人权威的情况。

一旦经理人和员工达成了约定,经理人就不再需要对员工进行管理了,他们要管理的是这些约定。这种管理方式更加成熟,也体现了对员工的尊重。双方交流时也都会更放得开,更信任彼此。双方的责任感也会有所增强。如果要讨论尴尬话题,也更容易些。

经理人通过约定对员工进行管理的过程,从本质上来讲,是经理人和员工两个职场成年人进行合作的过程。

4、应用认可-重申-跟踪模式

当你要和员工谈论他的某些行为和表现时,可以用认可员工-重申对他的承诺-跟踪约定履行情况的管理方法。

首先要欣赏和认可员工这个人,以及他为企业做出的贡献,注意到他的强项和特殊才华。然后举一个他近期表现中让你印象深刻、受益匪浅的具体事例。接下来,对该员工重申你对他的承诺。你可以这样说:“我相信你。你身上具备的一些特质吸引我雇用了你。我会尽全力帮助你在这个工作岗位取得成功。我会努力成就你的事业,让你在这里感到快乐和充实。”然后告诉员工你具体可以为他们做什么。列举你的工作职责,你如何为他们争取公平待遇,你怎样做到在他们需要的时候随时出现,你是怎样做到总能为员工提供他们成功所需的工具的,等等。

最后,跟踪你和员工达成的约定。你肯定希望跟踪你与员工针对问题事宜达成的现有约定。如果没有现成的约定,你应该本着双方互相尊重的原则当即拟定一个。约定是双方共同制定的。它们不同于授权和规定。当双方不再遵守相互的约定时,应该本着互相支持的态度打开天窗说亮话,要么恢复该约定,要么重新拟一个新约定。人们常打破其他人定的规矩,但倾向于遵守自己认可了的约定。

5、让员工放开手脚

员工总是自缚手脚。他们不敢想象未来,总是在和想象中的困难做斗争。领导技巧之一就是告诉员工他们可以比想象中成就得更多。事实上,在将来的某一天,员工也可能成为像你一样的领导者。他们对你的敬慕之情之所以能够不断增加,一个重要原因是你总能看到他们的潜力。所以,你要不断发现他们最好的一面,然后告诉他们。企业领导者是为员工服务的,要扶持员工走好每一步,尤其要发掘他们最好的一面,而不是把容忍他们自缚手脚作为成就。

6、进行正面强化

经理人通常很忙,他们忙着挑错,然后对犯错误的员工进行批评。这是大部分经理人的领导方式。

这是一个习惯陷阱。和所有其他习惯陷阱一样,采取些简单的措施便可以走出这个怪圈。比如,在你准备给某个团队成员发邮件或打电话训斥他时,先停下来想想他有哪些工作表现值得你在和他交流时对之提出表扬。你应该时刻牢记,正面强化是引导和塑造员工良好表现的有力工具。

7、鼓励员工与顾客做朋友

我始终明白顾客永远是企业惟一的老板,所以创立了这样的企业。我认为,顾客有能力开除公司的任何一个人,他只要不来公司消费,去其他地方购物就可以了。

为什么不开始以此激励你的员工呢?为什么不向他们展示当他们把顾客当真正的朋友一样对待时的乐趣呢?员工与顾客的良好关系最终可能会成为贵公司的核心竞争力。

作为经理人,如果你不能鼓励员工与顾客建立良好的关系,顾客就可能流失掉。如果做不到煽动并且激励员工找到与顾客建立良好关系的途径,顾客甚至会成为你生活中的“麻烦”或“不可避免的灾难”。

公司经营的最终目的在于很好地满足顾客需求,让顾客养成习惯,不断光顾你的公司。但只有在员工有意识地与顾客建立起了良好关系的情况下,这一目的才能实现。

8、发挥信心的力量

一天当中你有多少次问过自己,“在那次谈话中我看起来有多大把握?”在与员工谈话前有多少次你是问过自己的,“我怎样才能向员工保证,让他在离开我办公室时确信一切都会顺利进行,并且相信他有能力做好这项工作?”

如果能把这种信心与公司的人事制度和管理方法相结合,你的团队就会变得不一样。员工的思想状态会变得更好。

员工确实需要从领导身上寻找信心。但是很多时候他们找不到这种信心,他们看到的是相反的东西。他们会感到整个团队被别人拿枪追着跑。经理人的举止言行总是传递出这样的信息,“我们要快点跑,快点跑„„我迟到了,不好意思跟你见面我迟到了。”这些信息的问题在于它传递的不是一种信心。当你行为混乱并且传递出危急的思想状态时,公司的生产效率会因此而受到破坏。

与以上情形相反,并能挽救这种混乱情形的便是信心。一旦你接受了这一理念,并把它变成一种习惯,你就会看到它所带来的正面效果了。

9、不要再为变革而道歉

为团队必须适应的某些或所有改变向员工道歉的经理人,实际上是在播撒打击士气、增加团队挫败感的种子。他们是在暗示该变革对团队健康不利。这种做法源自表现同情以博取认同的潜意识,但结果却让整个团队成了受害者,极大地延长了团队适应变化的时间。

真正的领导者不会为变革而道歉。相反,他提倡变革。他会不断告诉员工身处一个不断变革的企业中的好处。真正的领导者支持企业不断进行变革,不断提高生产效率和创新水平。
